How AI Can Flag Urgent Emails
Can AI tell which messages need an answer today? What flagging can and can't do, and a simple way to check it against your own mail.
AI can guess which messages look urgent. It can't know your deadlines, your regular customers or the promise you made on the phone. So treat a flag as a hint, not a verdict.
Two ways to mark urgent mail
| Approach | What it looks at | Weak spot |
|---|---|---|
| Fixed rules | Named senders, words such as "refund", "cancel" or "deadline" | Misses urgent mail that uses different words |
| An AI assistant | The meaning and tone of the message | Can guess wrong, and can't see what happened off email |
Plain filters can already do part of this. Wikipedia notes that people use mail filters to prioritise messages.1 In Gmail, a filter for specific senders can mark their emails as important.2 So your top customers or your bank can be treated as urgent without any AI at all.
Alerts matter as much as flags. Gmail says new-mail notifications only cover messages in the Primary tab.2 If urgent mail lands in another tab, nobody gets pinged.
What an AI flag can pick up
A tool that reads the message can notice a date in the text, an angry tone or a repeated chase. It can also shorten a long thread, so someone sees the latest ask first. Microsoft says Copilot scans a thread for key points and writes a summary.3
What it can't do is know that the quiet-sounding message from a long-term client is the one that matters. It also won't know that a polite message is about a delivery that is already late.
How to check it
Don't trust it on day one. Run a small test with mail you've already dealt with.
- Take a batch of old emails from your inbox, a few dozen is enough.
- Before you run the tool, have a person mark which ones needed an answer the same day.
- Run the tool over the same batch, without showing it your marks.
- Compare. Count the urgent messages it missed, and count the ones it flagged that weren't urgent.
Missed urgent mail is the costly error. Too many false alarms is the annoying one. If the tool misses real ones, tighten it with a rule, such as always flagging a named customer or the word "cancel".
Australia's privacy regulator says AI products need regular reviews of how they perform, not a one-off check.4 For urgency, that means repeating your test now and then, and again after the tool changes.
Keep a backstop
Even a good flagging setup needs a fallback:
- Someone looks through the whole inbox at set times each day, not only the flagged mail.
- Anything older than a set time without a reply gets looked at by a person.
- Phone calls and chat messages about the same issue are checked too.
Flagging is one part of a bigger setup. The labels that sit beside urgency are on the sorting page. Short on time? Start from the first note.
